STP전략 소개 #2. Targeting

STP전략 소개 시리즈, Segmentation 에 이어 Targeting 에 대해 말해보겠습니다.


다시 말하지만, Segmentation 은 지극히 객관적인 태도에서 진행이 되어야 합니다.

내 브랜드가 나아갈 시장의 모습이 어떤지를 객관적이고도 명확하게 파악해야 합니다.

만약 시장에 대한 파악 과정에서 객관성이 결여 된다면, 자칫 사업에 대한 핑크빛에 젖거나 비관론에 빠질 수 있습니다.

십수년 전 한창 중국 시장이 엄청나게 각광을 받을 때, 우리나라에서 많은 기업들이 중국으로 진출을 했다가 쓴 고배를 마셔야 했습니다.

그들이 시장 분석을 하지 않았기 때문일까요?

아마 했을 겁니다.

하지만 했긴 했되, 객관성이 많이 결여 되어 있었을 겁니다.

그 당시 중국에 진출하던 기업들 대부분이 이런 생각이었거든요.

“중국인구가 10억이 넘는데? 그 중 1/1000 에게 양말 한 짝 씩만 팔아도 대박나는 거야!”

세분화 단계의 작업이 객관적이지 못했기 때문에 적정 경제 수준의 규모를 제대로 파악하지 못했고,

마치 시장의 0.01 % 장악이 쉬운 일인 것처럼 착각하게 만들었습니다.


하지만 객관적인 시장의 파악과 세분화 작업이 끝났다면 이제는 어느정도 주관적인 판단을 개입시켜야 합니다.
(100% 주관적인 것이 아니라, 주관적인 관점이 일부 개입되는)

즉, 세분화된 시장들 A ~ Z 중, 내 사업이 진출하였을 때 과연 어느 시장에서 가장 극대화 된 성과를 기대할 수 있겠는가를 판단하여 Targeting 해야 합니다.


물론 이 과정 또한 그저 내가 맘에 드는 시장을 선택 하는 것이 아니라, 역시 마찬가지로 객관적인 분석을 통해 시장을 선정합니다.

바로 그 선정의 과정에서 어느정도의 주관이 개입됩니다.


사례를 한번 들어 보겠습니다.

스타벅스는 수많은 커피 브랜드 중 고급커피에 속합니다. 그러면서 비교적 가격도 비싸죠.


최초 사업을 착수할 때, 전체 커피 시장을 충분히 세분화 하고, 스타벅스라는 브랜드가 어디에 위치했을 때 가장 극대화 된 성과를 낼 수 있을지 분석해 보았을 것입니다.


가장 단순하게 본다면 4개의 영역으로 나뉠 수 있겠죠.

A 영역 : 고급이면서 고가인 커피 시장,
B 영역 : 고급이지만 저가인 시장,
C 영역 : 저급이며 저가인 시장,
D 영역 : 저급이지만 고가인 시장

편의상 구분 한 것이고, 실제로는 이 보다 훨씬 더 복잡하고 세분화 될 것입니다.
아울러, 표현이 저급, 저가 라고 해서 다소 격떨어져 보일 수 있는데, 실제로 이에 해당하는 C 영역은 사업적으로 가장 안정성이 높고 박리다매를 통해 넓은 고객층을 확보할 수 있는 매우 합리적인 전략 구사 가능 영역입니다.


아마도 스타벅스는 A영역에 Targeting 하는 것이 가장 효율적이라고 판단했을 것입니다.

이를 뒷받침하기 위해, 여러 시장성 (장래성, 미래적 관점의 시장 가치), 경쟁구도, 자사 브랜드 컨셉 활용 여부 등등이 고려 되었겠죠.

내가 판매하려는 커피의 퀄리티가 아무리 A 영역에 걸맞는다 하더라도,

만약 A 영역의 시장이 쇠퇴기에 있다거나 혹은 이미 진입한 경쟁자가 너무 많아서 대외적인 판매촉진 활동을 위한 비용이 너무 많이 들것이라고 판단 된다면,

이 영역에 Targeting 하는 것은 효율성이 떨어집니다.

그렇다고 아무 경쟁자가 없다고 해서 내가 팔려는 커피와는 전혀 컨셉이 맞지 않는 C 영역에 Targeting 할 수도 없습니다.

내것이 아닌 남의 것을 가지고 사업을 할 수는 없으니까요.

또, 아무도 진입해 있지 않은 시장이라면 그럴만한 이유가 있을테니까요.

시장을 크게 4개 영역만으로 나누는 것이 불가능 하고, 또 사업은 4지선다 객관식 문제가 아니기 때문에 최대한 많이 세분화 해야 하는 것입니다.

필요하다면 평면상의 Targeting 이 아니라 입체적인 구조상의 Targeting 이 될 수도 있을 것입니다.


서비스 정도에 관한 한 개 축을 더 넣는다면 위와 같이 될 것이고,

필요하다면 이런식의 그래프가 몇 개 씩 더 생기거나, 혹은 기존의 x축, y축이 더 쪼개질 수도 있을 것입니다.


이러한 과정을 통해 스타벅스는 고가이면서 고급인 커피를 판매하며,

단순히 음료가 아니라 서비스와 공간, 그리고 상징성을 판매하는 브랜드로 자리매김을 하게 된 것입니다.


이렇게 세분화된 시장을 타게팅하는 과정은 객관적인 근거와 함께 주관적인 평가와 예측이 모두 복합적으로 작용되어야 합니다.

보통 Targeting 은 어떤어떤 항목에 대해 진행한다. 라는 이론이 있기도 한데요,,

제 개인적인 견해로는 사업이나 제품마다 주안점을 두어야 할 포인트나 방향성이 모두 제각각이므로 그런식의 획일화된 잣대를 들이대는 것은 맞지 않는 경우가 있다고 봅니다.

그럼에도 불구하고 좀 더 객관성을 유지하기 위해 명확한 준거 기준을 적용하는 것이 나쁘지는 않겠죠? 필요하다면 해야 합니다.

그렇다면 필요한 경우, 어떤 항목에 따라 판단을 해야 맞는 걸까요?

통상적으로 현재와 미래, 그리고 내부와 외부 라는 4가지 측면에서 평가를 합니다.

즉, (1)현재의 내부, (2)현재의 외부, (3)미래의 내부, (4)미래의 외부 이렇게 4가지 방향성이죠.

혹시 언뜻 생각나는 게 없으신가요?

맞습니다. 이 때, SWOT 를 위 (1), (2) 에 대입해도 됩니다.

단, SWOT 는 그 자체가 하나의 전략 도출 과정이기 때문에, 여기서 차용하여 쓴다면, SWOT 전략이 아니라 SWOT 분석만 차용해서 쓰는 것을 추천합니다.

그러면 4가지 방향성을 하나씩 볼까요?



[현재의 내부] 에 대한 STP전략-Targeting 고려 요소


현재의 내부에서는 말 그대로 ‘지금의 나’ 를 명확하게 판단하는 고려 대상입니다.

좀전의 스타벅스 얘기로 돌아가면, 스타벅스 원두가, 혹은 고객에게 제공될 최종 커피 상품이 과연 고급인가 아닌가를 자체평가 하는 것입니다.

만약 어느 식당에나 있는 자판기 커피가 스스로의 커피를 최고급 커피라고 오판하여, 자판기 커피 가격을 5천원씩 받는다면 아무도 그 커피를 뽑아 먹지 않겠죠.

명확한 나에 대한 판단을 위한 다양한 모든 지표를 동원하면 됩니다.

아울러 다시 말하지만, 필요한 지표를 활용하면 되는 것이지 반드시 어떤어떤 지표를 써야한다? 그런 것 없습니다.

그럼에도 불구하고 혹시 막막한 분들을 위해, 굳이 열거해보자면,

  • 자사 제품 (혹은 브랜드) 의 현재 가치
  • 목표 제품 (혹은 브랜드) 의 USP (Unique Selling Point)
  • 자사 재무재표
  • 자사 보유 자원 (인적, 물적 자원 포괄)

등을 지표로 뽑아 볼 수 있겠네요.



[현재의 외부] 에 대한 STP전략-Targeting 고려 요소


‘나’를 알았으면 이제 ‘적’ 을 알아야죠.

사업이 속한 모든 외부적 상황을 판단합니다. 기본적으로 전체 시장의 수익성이나 경쟁자 현황, 규모적 정보 등등이 될 것입니다.

  • 시장의 규모
  • 시장의 형태 (독/과점 등)
  • 경쟁사 및 경쟁 구도
  • 필요 자원의 세계 수급 현황
  • 원자재 유통 및 서비스 제공에 대한 공간적 현황

이러한 지표 또한 정해진 규정이 없습니다.

상황에 따라 적절한 평가 지표를 적용하여야 합니다.



[미래의 내부] 에 대한 STP전략-Targeting 고려 요소


여기서부터 주관성이 개입됩니다.

현재 회사의 위치를 명확하게 판단할 수는 있지만, 앞날은 아무도 모르니까요.

따라서 미루어 판단 할 수 있는 몇몇 평가 지표들을 통해 내 기업 (제품) 의 미래 가치를 예측합니다.

  • 기업의 목표 (혹은 제품의 목표)
  • 미래 가치
  • (또 다시) 재무재표
  • R&D 투자 비율 (해당 사업 혹은 제품에 대한)
  • HR 역량

등이 될 수 있겠네요.


간혹 정말 추상적인 지표도 대입이 가능합니다.

이를테면, 대표이사의 기업가 마인드…



[미래의 외부] 에 대한 STP전략-Targeting 고려 요소


여기에서는 거시적 관점의 시장/경제 예측이 필요합니다.

필요하다면 다양한 정부의 정책 발표 자료나, 경제 연구소들의 동향 예측 보고서, 혹은 미국이나 일본의 자본 이동 계획 까지도 참고 합니다.

  • 해당 시장의 성장성 혹은 발전성
  • 유관 정부의 관련 정책
  • 경제 관측 보고서
  • 미래의 시장 구도 변화와 경쟁도 예측 보고서



Segmentation 단계에서 세분화된 시장들을 위의 4가지 방향성에 대해 각각 분석이 완료 되면, 이 결과를 도식화 합니다.

도식화를 하는 이유는 당연히 한 눈에 보기 쉽게 하기 위함이기도 하고, 감정의 개입을 배재하기 위함도 있습니다.

역시 마찬가지로 도식화에는 룰이 없습니다.

그저 분석한 모든 데이터를 간소화 시켜서 알아볼수만 있게,,, 만들면 됩니다.



저 같은 경우는 주로 위와 같은 형태로 분석 항목을 늘어 놓고,

각각의 대상 시장에 대한 평가를 수치화 하여 입력하고 한 장의 표로 만들었습니다.

그리고 그 평가에 대한 세부 근거와 Low-Data 들은 뒷 부분에 Appendix 로 붙여 넣구요.


이런식으로 해서 세분화 되었던 시장들,, A ~ Z 중 가장 높은 점수를 받은 시장을 선택합니다.

혹시, 여러 다른 요인으로 인해, 특별히 주안점을 두어야 하는 항목이 있다면, 가산점을 주기도 합니다.


위와 같은 형태가 마무리 되면 STP전략의 두번째 단계가 마무리 되었다고 보면 됩니다.

이제 다음번 포스팅에는 마지막 단계, 이렇게 도출된 결과 중 어떤 시장을 선정하고,

그 시장의 고객들을 어떻게 공략할 것인가에 대한 고민을 수행하는 Positioning 에 대해 말해보도록 하겠습니다.
